Hard, alkaline, well-buffered water of the kind that defines Lake Victoria — stability matters more than chasing a single number.

Build the hardscape first: stacked rock with caves, crevices and sight-lines breaks up territories the way a rocky shoreline does in the wild. Open swimming room, bright light and strong, well-oxygenated flow round it out. A fine sand bed reads as natural and is kind to digging mouths.

Hybridization watchi

Oreochromis variabilis, the Victoria tilapia or ngege, is a large maternal-mouthbrooding cichlid endemic to Lake Victoria, Lake Kyoga and their connected waters in East Africa. For generations it was one of the two great native tilapias of the lake, a cornerstone of subsistence and commercial fisheries prized for its flesh. Within a few decades it was largely swept aside: the introduced Nile tilapia (Oreochromis niloticus) out-competed and hybridized with it, the introduced Nile perch preyed on it, and overfishing and wetland loss compounded the collapse. Today the ngege survives mainly in scattered satellite lakes, refuge dams and rivers, and it is one of the iconic cautionary tales of how an introduced congener can hollow out a native flock.

Taxonomy & naming

The Victoria tilapia was described by the Belgian-British ichthyologist George Albert Boulenger in 1906 as Tilapia variabilis, on material from Lake Victoria. Like most tilapiine cichlids it spent the twentieth century being shuffled between broad genera as workers tried to make sense of the group; the decisive treatment came from Ethelwynn Trewavas, whose 1983 monograph on the tilapiine fishes (Tilapiine Fishes of the Genera Sarotherodon, Oreochromis and Danakilia, British Museum, Natural History) split the old catch-all genus Tilapia along reproductive lines. Substrate-brooding species stayed in Tilapia, biparental mouthbrooders went to Sarotherodon, and the maternal mouthbrooders — including this fish — were placed in Oreochromis, where it has remained as Oreochromis variabilis. Trewavas treated its nearest relatives as Oreochromis malagarasi and Oreochromis upembae of the Congo–Malagarasi systems, distinguishing variabilis by the suppression of flank blotches in most colour phases, the blue-grey to blue-black body of breeding males, a characteristic convex 'bump' in the head profile just before the eye, and meristic differences in fin rays and vertebrae. Within Lake Victoria it shares the native Oreochromis fauna with Oreochromis esculentus (the 'ngege' name is in fact applied to both in different localities); the two are separated by, among other features, the early loss of the dark tilapia spot in variabilis, the number of cheek scale rows and jaw tooth series, and the fact that variabilis ascends affluent rivers from the lake while esculentus does not.

Morphology

Oreochromis variabilis is a large-bodied, deep, laterally compressed tilapiine reaching about 12 in in standard length. The body is fusiform and compressed in cross-section, with the dorsal fin carrying 16–18 spines and 10–12 soft rays and the anal fin 3 spines and 9–11 rays. The species earns its name — variabilis, 'variable' — from its extraordinary range of coloration: Boulenger's original series included olive-brown fish, others brilliant vermilion along the sides, and others bright yellow with black markings. In ordinary dress, females and unripe males are grey-green over body and fins with six to seven dark vertical bars on the flank. As males ripen the chin turns yellowish and bright red-to-orange margins develop on the dorsal and caudal fins; a fully ripe male becomes black with a blue sheen over the head, retains the vivid scarlet fin margins, and trails a long, branched whitish-to-yellow genital tassel from the vent. That intense orange-scarlet dorsal margin and the tasselled genital papilla are the quickest field separators from the introduced Oreochromis niloticus and the native Oreochromis esculentus — the orange edge is present even in grown females and non-breeding males, though narrower and duller. A useful juvenile character is that the dark 'tilapia mark' disappears in young longer than about 0.5 in SL, whereas in Oreochromis esculentus it stays conspicuous to 3 in and is sometimes detectable to 6.5 in. Sexual dimorphism is therefore strong in breeding condition — males are larger, far more colourful, and bear the genital tassel and red fin margins, while females and non-breeding fish wear the muted barred grey-green pattern.

Habitat

The ngege is endemic to the Lake Victoria system. Its native range covers Lake Victoria itself and its affluent rivers, the Victoria Nile above Murchison Falls, and Lakes Kyoga, Kwania and Salisbury (Kojweri) — the cluster of large, shallow, productive lakes of the upper Nile basin in Uganda, Kenya and Tanzania. It is a benthopelagic fish of warm, well-lit inshore waters; FishBase records a depth range of roughly 13–161 ft and temperatures of about 73–82 °F. These are hard, alkaline equatorial waters: in-situ measurements around the inshore Napoleon Gulf and Upper Victoria Nile habitats run distinctly basic, with pH commonly between about 7.5 and 9.2 and low to moderate conductivity (on the order of 100 µS/cm). Unlike the strictly lacustrine Oreochromis esculentus, Oreochromis variabilis readily moves out of the lake and ascends inflowing rivers, which is one reason its surviving strongholds today are riverine and satellite-lake habitats rather than the open lake. Across most of Lake Victoria proper it is now strongly declined or locally gone, its inshore vegetated and sandy habitats having been overrun by Oreochromis niloticus and squeezed by wetland conversion.

Feeding

Oreochromis variabilis is a low-trophic-level herbivore-detritivore, with FishBase placing it near trophic level 2.0. Adults feed predominantly on bottom (epilithic and epipelic) algae, grazing the films of diatoms and other microalgae that coat the substrate in shallow, sunlit water. Planktonic organisms turn up in stomach contents too, but many of these are cells that have settled to the bottom or been washed shoreward from open water rather than taken in the water column — though the fish will also feed directly on plankton when it is available. This bottom-algae and phytoplankton diet is typical of the maternal-mouthbrooding Oreochromis, which as a genus are among Africa's most important grazing fishes, converting primary production into flesh efficiently enough to underpin major fisheries. In the historic Lake Victoria community the two native tilapias filled this grazer role; the introduced Oreochromis niloticus is a similarly flexible algal and detrital feeder, and that broad dietary overlap is a large part of why it was able to displace the ngege so completely.

Mating

Like other Oreochromis, the Victoria tilapia is a lek-style breeder built around male-built nests rather than pair territories. Males construct elaborate courtship structures (bowers) in the substrate on sandy bottoms in shallow water. Each nest is centred on a shallow saucer about 5–6 in across, ringed by a circle of small pits, the whole set within a larger excavated arena 12–15.5 in in diameter. From these nests the males display their nuptial colours — the black, blue-headed body, scarlet fin margins and the conspicuous branched genital tassel — to attract passing ripe females. Courtship culminates in a characteristic 'T-stand', the pre-spawning posture in which the pair orient at right angles to one another over the nest. There is no lasting pair bond and no shared parental care: once eggs are fertilised the male's role ends, and the female alone carries the brood. The genital tassel plays a direct part in fertilisation, as described below.

Breeding

Oreochromis variabilis is a maternal (ovophilous) mouthbrooder, and its spawning follows the unusual egg-dummy mechanism characteristic of the genus. Over the male's nest the female lays a batch of eggs onto the substrate, then immediately turns and takes them up into her mouth. She then mouths at the male's long, branched whitish-to-yellow genital tassel — which the eggs in her mouth, and the tassel itself, mimic — and in doing so draws in his milt, so that fertilisation takes place inside her buccal cavity. The female then withdraws from the breeding arena to carry, incubate and oxygenate the developing eggs and larvae in her mouth, releasing the free-swimming fry once they are developed and continuing to shelter them in her mouth when danger threatens. As is general for the genus, clutches are modest by tilapiine substrate-spawner standards but well-protected: congeneric Oreochromis mouthbrooders typically carry on the order of a few hundred up to roughly two thousand eggs depending on female size, the trade-off being far fewer but much better-defended young than a substrate-spawning tilapia produces. Breeding is seasonal in the wild, with spawning peaks reported around the rainy and dry transitions; nesting is concentrated on shallow sandy inshore grounds.

In the aquarium

Oreochromis variabilis is essentially a fisheries and conservation fish rather than an ornamental one; FishBase lists it as of commercial aquarium interest, but it is rarely seen in the hobby outside specialist tilapia and native-species keepers, and almost never offered in the general trade. Anyone keeping it should treat it as a large, robust, alkaline-water mouthbrooder with the husbandry needs of a big Oreochromis. A 12 in grazing cichlid that builds nesting arenas needs a large tank — realistically 71 in / six feet or more of length for a breeding group — with a deep, open sand bottom that the males can excavate into bowers; expect any aquascape to be rearranged. Water should be hard and alkaline to match its native lakes: a pH in the roughly 7.5–9.0 range, moderate to high mineral content, and warm temperatures around 75–82 °F. Filtration must be heavy and water changes generous, because tilapias are messy, fast-growing grazers that foul water quickly. Feeding is undemanding — a spirulina- and vegetable-based diet with quality pellets suits a herbivore-detritivore — but the fish are not delicate feeders. Temperament is the usual tilapia story: breeding males are territorial and pushy, so tankmates should be sturdy and the group large enough to spread aggression. The most important point is ethical rather than technical: this is a threatened native species that has been devastated by hybridization with Oreochromis niloticus, so it must never be kept or bred alongside other Oreochromis, and stock should only ever come from responsibly sourced, genetically clean lines tied to conservation or aquaculture programmes — never from mixed tilapia populations where cross-breeding has already blurred the species.

Conservation

The IUCN Red List assesses Oreochromis variabilis as Near Threatened, almost qualifying for a threatened category under criterion A2bcde — a population decline inferred from a combination of overexploitation, decline in habitat quality, the effects of introduced taxa, and hybridization. The assessment was carried out on 7 February 2020 by V. Natugonza and L. Musinguzi (published 2022), with the population trend recorded as decreasing. The collapse of the ngege is one of the most-cited examples of native-fauna loss in the African Great Lakes. From the 1950s onward, the deliberate introduction of the larger, faster-growing Nile tilapia (Oreochromis niloticus) and the predatory Nile perch (Lates niloticus) into Lake Victoria reorganised the lake: Oreochromis niloticus out-competed and freely hybridized with both native tilapias (Oreochromis variabilis and Oreochromis esculentus), eroding their genetic integrity, while Nile perch preyed heavily on native fishes during their explosive population boom. Compounded by intensive overfishing, eutrophication, and large-scale conversion of the fringing wetlands that served as nursery habitat, these pressures drove Oreochromis variabilis out of commercial and subsistence catches across most of Lake Victoria within a few decades. It now persists chiefly in satellite lakes, refuge dams and rivers — including stocked or community-protected water bodies in the Upper Victoria Nile region — where introduced congeners are absent or scarce. Its wide nominal range is why it rates Near Threatened rather than a higher category, but on the great lake that gives it its name the native Victoria tilapia is largely a fish of the past, and securing genetically pure refuge populations is now the central conservation task. It carries no CITES or CMS listing.
